How to let AI handle your inbox without letting it send the wrong email
AI can sort, summarize, and draft replies to your email. The trick is an approval queue: the AI prepares, you decide. Here’s how to set one up.
For most owners, email is where the day goes to die. AI is genuinely good at the parts that eat the time: reading, sorting, summarizing, and drafting. It is genuinely risky at one part: sending. The answer is to split those two jobs apart.
The split: prepare versus commit
Think of every email action as either preparing or committing. Reading, labeling, summarizing, looking up an order, and drafting a reply are all preparing. They’re reversible and nobody outside your business sees them. Sending, forwarding to a customer, or replying on a thread with a client is committing. It can’t be taken back.
Let the AI do all the preparing, all the time. Route every commit through a queue you approve, at least until you’ve seen enough to trust a specific kind of message.
What a good morning looks like
Instead of 140 unread messages, you open a short queue:
- Six drafted replies to review and send with one tap each
- Two messages flagged as needing you personally, with a one-line summary of why
- A note that thirty newsletters and receipts were filed
- A reminder that an invoice is now ten days overdue, with a polite chaser drafted
Make the AI unable to self-approve
Instructions like “always ask before sending” are not enough. AI models follow instructions most of the time, which is not the same as all of the time. The safer design is to make approval a separate step that the AI can’t complete itself: the send tool only works on a draft that you have approved in a later, separate action. In some of our installs the AI simply has no send tool at all. It writes drafts, and the human presses send.
Earn autonomy one category at a time
After a few weeks you’ll notice that some drafts never need edits, like appointment confirmations or receipt acknowledgments. Those are candidates for automatic sending. Turn them on one category at a time and keep everything else in the queue.
